The defining trade of ad platforms in this decade: they took control away from buyers and returned it as performance. Performance Max, Advantage+, and their successors run the auction, the audience, and increasingly the creative assembly. In 2026 the black box is not a trend, it is the terrain.

Complaining about it is a hobby. Operating inside it is a skill. These are the controls that still exist.

Inputs became the new levers

When you cannot steer the machine, you steer what it eats.

Feed quality is the most underrated lever in e-commerce advertising. Titles, attributes, images, availability, price competitiveness: the machine assembles ads and picks queries from this data, and most accounts feed it scraps.

Signal quality is the second. The optimization target you send back through the conversion API is the machine’s entire definition of success. Send it add-to-carts and it buys tourists. Send it margin-qualified purchases, deduplicated against your identity graph, and it buys customers. Garbage in is no longer a cliche, it is a bidding strategy.

Creative volume and diversity is the third. The black box is a testing engine starved for material. Teams that ship dozens of angles a month get exploration for free. Teams that ship four polished ads a quarter get fatigue.

Exclusions are underrated

The platforms grade their own homework, and their favorite trick is claiming demand that already existed. Brand exclusions in PMax, careful handling of retargeting in Advantage+, and honest incrementality checks on branded search remain the difference between reported ROAS and real growth. The machine will happily buy your own customers back to you at full price.

The operating rhythm

Inside our own brands the weekly paid review in 2026 has three questions. Did the inputs degrade: feeds, signals, creative pipeline. Did the platform’s reported numbers diverge further from attributed truth. Is there a structural test running: geo holdout, budget step, new market. Everything else the machine handles better than we would.
